Challenge

The constraint

Vestra needed a 14-style festive knitwear range with complex intarsia motifs and a consistent hand-feel across the collection. Two previous garment manufacturers had delivered acceptable first runs and then drifted on re-orders — shade moved between dye lots, body length grew by up to 2 cm, and the intarsia registration wandered. With a heritage label, that inconsistency reaches the customer before it reaches the buyer.

Approach

What we did

We developed all 14 styles against a single sealed reference garment with a locked make-sheet, gauge specification and yarn count per style. A managed shade library fixed the approved colour standard, and every subsequent dye lot was assessed against it under standardised lighting before knitting was released. Production ran on our flat and circular knitting lines with bundle ticketing tying each finished piece back to operator, machine and yarn lot. Development took four weeks, bulk production ran across six weeks, and re-order cycles were held to eighteen days.

Result

What it delivered

Every re-order matched the salesman sample one to one across a four-month season. Shade variance stayed inside the approved window on all lots, measurement checks held within 0.5 cm on critical points, and the intarsia registration was consistent from the first garment to the last. Vestra consolidated its full knitwear programme with us the following season.
